Get a chair. Or if you’re me, just lean on the shipping dock and get a break for your feet for five minutes. I have a little coffee in my cup and a story I think you’ll relate to.
Been in this never ending trenchless world about five years now. Selling drill rods sure, but more importantly, listening to you guys cuss at broken pipe in the middle of a 500 foot bore. I work at a factory that makes the stuff so I live and breathe heat treat numbers, steel chemistry and tensile tests. But I’m not here to preach at you. Let me tell you about something that’s been bothering me – and I bet you too.
That Nauseous Sound.
You know the one. The rig is pulling hard, you’re making good progress, the mud is flowing just right… and then ping. Or worse, the dull crack you feel in your seat before you hear it. You pull back and there it is – a split right down the pin, or a nasty spiral fracture that makes your stomach turn.
The finger-pointing begins immediately. The guys on the crew glance at one another. The foreman takes out his phone and texts his boss. And nine out of ten times, the conversation goes one of two ways:
Bad batch of heat treat must have been.
Or perhaps…
“Bro, you yanked it too hard. “You yanked it too hard.
I have heard this argument play out in muddy trailer offices from Texas to Alberta. And for the longest time I just let it happen. “Yeah, we’ll check the hardness logs,” I’d nod and say. Or “What were your pull-back pressures?”

But that is not the point. After three years of looking at broken rods and going thru failure reports, I had a real “aha” moment.
It hit me not in a lab, but in a customer’s yard in Oklahoma. There we were, staring at a pile of broken 4.5” rods. Five of them, all cracked in the same week. The operator was sure we sent him a bad batch. He points at the face of the fracture. “See that grain? That’s fragile. That’s your problem.”
I didn’t contradict him. I just asked if I could take his truck and go get breakfast tacos. He looked at me as if I was crazy. But we did. And with eggs and greasy tortillas I began asking different questions. Not with the steel. Not the furnace cycle.
“What was in the ground?” I asked.
“Cobble and shale,” he said.
“What reamer you running?” I asked.
He shrugged. “Same old thing.”
Then I asked the kicker, “Did you back off when you felt it bind up or did you just keep the rpms up and horse it thru?
He fell silent. Then he laughed. A laugh of “you got me” not a laugh of happiness. “I was behind the eight ball,” he said. “I’ve been pushing it hard. He had been running at full pressure the last two days and he knew it.
That was when I understood: We were both wrong.
The heat treat excuse
Now, don’t misunderstand me. Heat treatment counts. It is the soul of the cane. An uneven quench, or a tempering temperature that’s off by just 50 degrees, can produce a rod that is either too glassy (hard but brittle) or too soft (gummy and prone to bending). I have seen bad heat treat with my own eyes.
It looks different – the crack is generally straight as an arrow – and it’ll break clean off with almost no deformation. Like a carrot. But those are rare. Most reputable factories have that down pat.
But to blame heat treat for every cracked pin is like blaming the baker every time you drop the cake.
And it’s not all about “Over-Pull” either.
Sure your rod will break if you pull back to the moon and it’s already tired. But here’s the dirty little secret no one on the sales side wants to admit:
Almost never just the heat treat. And it’s almost NEVER JUST the pull over. It’s the way they dance when the ground gets mean.
I’ll explain what I mean. That rod in Oklahoma? We sent it to the laboratory. The hardness was right, actually. Right in the middle of spec. Under the microscope the grain structure looked good. On paper it sailed thru.
So why did it break?
That rod had been cycled for its maximum tensile limit a hundred times in 48 hours by that operator, my buddy from over at tacos. He was stressing the metal right to the limit as he horsed it thru a tight spot. Then he’d withdraw. But the damage was microscopic. Little tiny tears inside the steel that are invisible to the naked eye.
And here’s the part where I hit my knee. Actually a rod that is heat treated properly can take more of that abuse than a soft rod can. But overpull + too much hardness = a rod with no “give.” It doesn’t bend to caution you. It just drops it. All of a sudden.
That was the “aha” I had that day in the truck. It doesn’t matter who’s to blame. It’s about the dynamic between the two.
My Rule of Thumb
I began carrying a little notebook in my truck. Every time a customer went on break I would write down three things:
The state of the ground.
Break pullback pressure.
Heat treat lot #.
I’d been doing this for about two years and I saw a pattern. The rods that broke in hard, abrasive ground were almost always from pulls where the operator was operating at 85% or more of the rod’s rated capacity. The rods that snapped in soft sticky clay? Those were generally from guys with low pressure but high rotation speed, which creates a different kind of heat and stress.

You see where this is heading? It doesn’t know if it’s “over-pull” or “bad heat-treat”. All it knows is stress over time. It’s like a rubber band. Stretch it a million times and it will eventually become brittle and break. It pulls tight one time real hard and then it breaks.
So, what’s the point? Is it over-pull or heat treat?
Well actually? I don’t even ask that question.
When a customer calls me with a cracked rod, the first thing I say is, “Tell me about the last 50 ft of that bore.”
Not “What’s the lot number?” Not “How much were you getting?”
Because the truth that I have learned after five years of doing this is that 95% of premature cracking is a symptom of poor communication between the rig and the ground. The operator doesn’t feel the feedback. It’s not the schedule. It’s the supervisor. It’s the mud not flowing right so the rod sticks, then you over-pull to free it, and the heat treat just… does its thing. Maybe a little too well.
The only advice I give that works
If you take away nothing else from this rambling coffee chat, take this:
Don’t go for that perfect heat treat. Looking for that perfect feel.”
Learn to read the gages on your rig like you would a gas gage. When the pressure builds don’t just push thru it. Stop, spin, work it back, clear the cuttings and try again. I know. I know. You’re late. Got it. But I promise you, 15 minutes working a sticky spot is way less painful than 4 hours fishing a broken rod out of a 300 foot hole.
And what about on the buying side? Don’t just ask the salesman for the “stiffest” rod. That’s a rookie error.” Harder is not always best. Get the stiff rod. That’s the magic word. Toughness is the capacity to absorb a shock and bend without breaking. That is what saves your bacon in mixed grind.
I’m just a guy who makes a living selling steel tubes. At the end of the day. But I’ve seen enough broken pipe to know that there’s almost never a single smoking gun.
It is a marriage. The personality is the heat treat. The stress is the overpull You can’t have a happy marriage when one is a rigid perfectionist and the other one is always screaming at them.
So the next time you hear that ping, don’t call your supplier and scream “Heat treat! And don’t yell at your operator and say ‘You over pulled!
Look at the bigger picture. Then call me. We get some tacos and we’ll work it out together.
